Part #2: Built In Operator Business
We can buy businesses and find operators to put in them...
Or we can get control of businesses with built in operators.
Howdy peeps!
asked a few questions about Built In Operators Businesses so I'm drop'n the deets.
You can see Question #1: here if you missed it...
And here's the post that kicked it all off:
QUESTION #2: Is it the owner and you take on more of a consultant role? For flat fee? Rev share? Hybrid?
The answer is YES.
Lemme explain.
I can get control of their digital assets (like email) in the beginning because I still take everything off their plate from a sales & marketing perspective for the test...
Same is true like is doing with Youtube Channels.
It's no different than if I'm running a BEAMer campaign really.
Remember, I know how to validate NEW offers and bring in six, even multi six figures, with these content creators & micro influencers without making them look bad in the process.
If the validation poops the bed and their list/asset isn't what I thought, their audience isn't any the wiser.
I've done it time after time where I've raked in $100k, $200k, even $500,000 with just a handful of emails.
That's my foot in the door...and it keeps me there.
The fact is, 95% of these creators, influencers, & experts are NOT great at sales.
Especially making mid to high-ticket sales.
So 95% of them don't have a high ticket offer at all.
Or are selling their offer WAY too cheap.
But their audience LOVES them.
Either way?
It's just money laying on the ground in my eyes.
Can't tell ya how many offers past partners were selling when I met them...
...and I sold it for twice or three times the amount they were selling it for.
So that's how I get my foot in the door.
If I pull in $100,000 or more on a first date with them?
They're gonna wanna do it again.
And again.
And again...
But once I've validated their high-ticket offer and we've had a win?
I've got a longer vision for us both.
My partner continues to create their content as usual and service all the new sales that came in.
I can then take my I.P. that I made the wins with and put it in their flow.
Use a jr. tapper to tap in sales...
...OR use the new super secret automated A.I. tapper a special Ronin is working on (coming soon).
All in all, it's similar to what happens after running a BEAMer test campaign.
Get Control. Cashflow. Repurpose. Add to flow.
But now I've got lots of options at this point.
I can have a conversation with them up front about out options.
I can set up the newsletter and begin repurposing their past assets in an hour or so a month using my fancy A.I. tools like I mentioned in Part #1 with my Meaningful Man newsletter.
Before you ask, I'm gonna likely keep the branding more general for the new asset.
And I share this with the partner.
"I'll set it up, I'll manage it, I'll even cash flow it for us to start.
But to grow it we want to make it less about you and more about the audience."
Now, I'm no attorney and this isn't legal advice.
But if we brand it specifically for them?
I'm not sure of the legal ramifications down the road.
They likely have claim to their brand name & likeness.
If you're ok with staying in the operator role and growing their brand?
Go for it. If not, keep reading.
Remember, I've still got control of their email because I know how to make it rain BEAMer style...
So we can use it to "seed" the newsletter/skool group/youtube etc kicking off.
I can also run Shogun Traffic Method to help kick it off too if we don't seed it.
Now that it's set up, seeded, starting to grow, and I've got it dialed in with sales pop'n?
I've got a plethora of options to structure the deal moving forward. (any of this can be covered up front with the partner too).
I could just stay in the operator position and grow things till their bursting.
Again, it's not much time necessary to do it with all the tools available.
Or...
I can offer to license my process to them.
Or I can rent it to them.
Or I can outright sell it to them and finance the amount with a 50/50 split till it's paid off.
24/36/48 month rent to own option (example)
I can consult with them for a fee on top of the percentage.
The options are kinda endless.
Either way I offer to train them or a team member on it (While still maintaining control of of the NEW assets I set up unless I sell/lease it to them).
I could add them to the assets while maintaining control.
If I choose to go into a "hands off" mode I'd negotiate a lower split on the asset income just so their "unfair" button doesn't get mashed moving forward.
If the partnership ends? All of the A.I. tools & training that I train them on are in my Kajabi. I just shut off access, just like I would do in a BEAMer deal.
Another fail safe is:
Just like with my Meaningful Man Substack, every time someone becomes a free subscriber? That subscriber gets automatically added to my personal email list over at tonyteegarden.com .
That's one way of selling me owning the asset, they're still getting the subscribers to their email list .
But as another "pain of disconnect"...
If the partnership ends? Not only do I shut off access to my tools, but I shut off the flow of news leads to their personal email list.
Double safety valve.
Also, keep in mind, I control payments from the new asset I set up. (Substack paid subscription, youtube ad money, any sponsorships etc)
It's nothing for me to take that newsletter and plug a new partner into it if I need to.
But, listen the goal here is to have a fair thriving partnership that lasts for years.
Even if I take a smaller cut, have less responsibility, and show up for consulting now and then.
I'm ok with that.
Things can happen so of course a solid agreement signed by both parties is going to be important.
But it'll evolve from coffee date, to several dates , to eventually marriage...
If I was to opt for a more hands off approach?
I'd be happy renegotiating a 30/70 split even.
I'm controlling the payments from the new asset so that comes with a lot of leverage too.
But as I mentioned before...
With these small deals there's a TON of opportunity to grow it.
And likely, some of you Ronin will come up with smarter ways to go about it once you're in the thick of it.
is already rocking some of this stuff out (thanks again for sharing with me).
BUT...
Everything hinges on getting control of their email list/asset and running a test.
But not just ANY test...
A test that validates a NEW offer...
Without the partner looking like they're a goofball if it doesn't fly right...
And ultimately lands sales numbers in the $50k, $100k, and even $200k or more range...
Now, I've got a way to do this.
Been doing it for years.
But I've been using it on big BEAMer deals for the past few years.
And I know what my BEAMer peeps are thinking...
"But Travis said NO new offers on BEAMer deals, Tony!..."
I'll address this...
I'm just not sure if anyone would be down to hear about it though?
If I get enough interest I'll drop it likes it hot (again).
And you'll have your pick of the litter when it comes to Built In Operator Businesses.
In your corner,
~ Tony
