3 contributions to Agency Service Scaling Kings👑
[Give] System to onramp VAs to full productivity in 7 days
After helping over 300 agency owners & consultants to buy back time & create leverage, one of the most common reasons that got them stuck as the bottleneck is a hiring process that looks somewhat like this... 1 - Search for a job site or a VA agency 2 - Hire whoever has a pulse and is willing to be paid for cheap 3 - Assign the new hire random tasks to do 4 - Wonder why nothing gets done correctly 5 - Spend crazy amounts of time micromanaging & hand holding 6 - Feel like they’re pouring time and payroll down the drain 7 - Fire the VA and revert back to square one. While it is important to make sure you hire the right talent with the requisite attitude, competence and experience you're looking for, what's even MORE IMPORTANT, is the prep work you do BEFORE the hire. Such as... 1) Creating a job ad that clarifies - Why working with your company is an amazing opportunity for the right candidate - Role title - Role responsibility - Role requirements - KPIs - Compensation & benefits 2) Developing an onboarding process that clarifies - Your company's vision, culture, ICP, offer. - Overview of company operations and processes - Communication cadence & reporting practices. - Daily, weekly, monthly and trigger-based duties. - SOPs & processes illustrating how those duties are done and to what standard This is what differentiates transformative hires that lead to massive leverage & ROI… and disastrous hires that lead to a massive waste of time and money. If the above is not clarified and prepared BEFORE the hire… you’re going to have a bad time. Because what happens to a VA who isn’t provided with clear expectations, clear purposes, and guidelines on how to perform for the company? Even if they check all the boxes of the perfect candidate you’re looking for… they will underperform. Because expectations that aren’t communicated are expectations that won’t be met, and a lack of clarity will only lead to confusion. That's exactly why we don't want to just focus on hiring the right people, but to create a system where both people AND process can work together to produce leverage.

How do I take my service delivery to the next level?
In the remodeling/home improvement niche, business is going great, steady flow of leads with around a 30-35% close rate. Our only issue has been retention. We've been in business for 4 months and we've gotten 12 client's total. Month over month we struggle to actually retain them unless we give a 50% discount or undervalue ourselves. With my clients in big cities like New York, I've been able to get them a CPL of 10-15$, Booking half of them into appointments. With these clients I have had no problems with retention. But I also have some clients in the middle of nowhere that I struggle to get a CPL below 45-50$. This is where my problems are stemming from since I'm not sure whether its Soley location wise or if I'm missing something on my ads. I know we need to figure this out to get the business to my goals. If anyone who gets great results for their clients can offer some advice ide appreciate it a lot. Reach out, ide love to connect and we can hop on a google meet and discuss 👍

@Ethan G First off, great job landing 12 clients over your first 4 months in business. When it comes to retention, it's always a matter of... 1) Setting the right expectations upfront. 2) Delivering upon those expectations. 3) Consistently reporting on progress while the expected results happen. That said... - Is CPL the only metric that you use to measure client success? or are there other success metrics? - For clients in the less populated areas, what's your process of setting the right expectations with them, either around CPL, timeline, CAC... or something else?

tl;dr: I have decided to make Jimmy's Agency Brain completely free for a limited time as I really just want to help as many of you as I can. You can access it by getting to level 2. Access it Here https://www.skool.com/kings/classroom/421ef76e?md=30a2b553536f43bf8fde5992a0fc1c3e When I started this group, my mission was simple: Help as many agencies as I can run their business properly, master service delivery, and keep clients forever. Because the truth is, most of the problems in our industry, the churn, the constant client hunting, the burnout, come from never really nailing the fundamentals of running an agency and looking after clients the right way. I’ve spent years coaching thousands of agency owners, and I kept seeing the same questions come up over and over again: - How do I keep clients longer? - How do I fix delivery issues without losing trust? - How do I run my agency like a business, not a hamster wheel? That’s why I built Jimmy’s Agency Brain, an AI assistant trained on over 3,700 real coaching calls I’ve done with agency owners. It’s like having me in your pocket 24/7, ready to give you my real, proven answers instantly, no fluff, no theory, just what works in the real world. This tool used to be paid, but I want it in the hands of as many serious agency owners here as possible. So I’m making it a Level 2 Gift and COMPLETELY FREE. All you need to do to unlock it is: 1. Make a post in the group 2. Comment on a few other posts That’s it. No cost, no catch, just show up, engage, and you’ll get lifetime access to something that can genuinely change the way you run your agency. Because if this group becomes full of agency owners who get it, who master service and client retention, we raise the standard for the whole space. Let’s make that the norm. – Jimmy
