Principles:
  • Make this a two way conversation. You should not be talking at them the entire time.
  • This should be framed up as mutually beneficial for both the manager and subordinate.
  • The goal is that you both have to walk away better.
  • You should both take notes and write down actions but this is off the HR record.
  • This should be an open and honest conversation, both ways.
  • Schedule offsite, like a lunch.
Manager:
  • What's working? Acknowledge that which is being done well and correctly.
  • What's not working?
Subordinate:
  • What's working?
  • What's not working?
As a manager, it's very important that you listen and not interrupt during your subordinates turn. Ask follow up questions like "tell me more" and "please expand on that" to develop a rich understanding of their issues and concerns.
This structure will help your team member feel heard, valued, and give them specific advice and actions to improve performance where appropriate. Moreover, this framework will enable you to identify a bad fit quickly and manage accordingly.
