Google ads at the start of SEO Campaign
Has anyone had success running Google Ads in the first 30–90 days of a new SEO campaign to generate leads fast and keep the client confident while SEO ramps up? If yes, how do you usually set it up (budget, campaign type, keywords, landing pages), and what mistakes should I avoid?

@John Romaine I just saw that you had loaded some new goodies up, and I plan to. We've really been coming to the realization that we want to go after B2B and high ticket. Not only can they justify paying more for SEO, but they also need less quantity after doing years of SEO for HVAC home services. They need quite a bit more it seems to justify. My commercial electrician and industrial service clients are happy with 5-10 leads a month.

we also do so much more than just creating blogs and optimizing on page!! we do call/lead attribution, potential ROi generated, monthly marketing check in, etc...! it's "revenue centric SEO" ... I don't know, just came up with it :)

If You Want 2026 to Be Different, Read This
Alright, given it’s a new year, I want to share what I think everyone in here should be doing right now — not theory, not motivation… just practical stuff that you action right now. The objective is simple - reduce the noise, make more by doing less. You want to INCREASE income, and DECREASE outgoings. You should also be thinking about decluttering - everywhere. Your agency, your team, your client base, mentally - everywhere. It's time to clean up the mess and get serious about kicking ass in 2026 - no excuses. 1. Cost reduction – do a proper audit The first thing I’d be doing is a full audit of every single expense. Software, subscriptions, freelancers, contractors, random tools you signed up for “temporarily” and never cancelled. A lot of you will be bleeding cash everywhere through small monthly expenses that don’t feel expensive, but add up fast. Ask yourself: - Do I actually use this? - Is this going to help me reach my goal, or is this purely a distraction? - Does this directly help me acquire clients and make money? If the answer is “probably not needed,” cut it. Cleaner expenses = cleaner margins = less pressure. Once you have done this - share just how much money you've saved yourself below. I have just spent the past 3 weeks doing this and saved over $3k in outgoings. Most of it was absolute bullshit - $20 here, $90 there. Get rid of it! 2. Service reduction – you don't need 35 different services! Most agencies think growth comes from adding "more stuff". In reality, all that's doing is causing stress, complexity and chaos. Go through your services and identify anything that: - Takes a lot of time to deliver - Is hard to standardise - Requires constant hand-holding - Generates low profit relative to effort These services are keeping you stuck - get rid of them! Removing one high-effort, low-return service often has a bigger impact than adding a new one. Less complexity = better delivery and better margins. Most of you could be doing $1M a year with just ONE service offering.

@John Romaine Sounds pretty aggressive, but having spent upwards of $20,000-$30,000 a month on just software, I have found it's a must. So many things can be trials or slip through. Unfortunately, we've found it to be a necessary evil as we scale.

Desperate poor fit prospects
Hey guys, I want to take a moment to share some thoughts with you all, as a reminder - don't start 2026 off by being overly agreeable and trying to accommodate desperate poor fit prospects. Just in the past few days, I've received several emails - "John, is there any chance you could do it a bit cheaper?" "John, I can't afford it all up front, can you split the payments up over 12 months?" "John, what if you use me as a case study instead of taking payment?" My advice - push back, ignore, say no. The fastest way to struggle for another year is trying to save everyone else’s business while slowly destroying your own.

Appreciate the reminder. We hit some insane revenue goals and grew by 65% year over year, but it could have probably been done a lot easier. I told my partners that I want to grow more intentionally.
