How To Make And Lose $1m With AI SEO
Just dropped a new case study showing how a portfolio of affiliate sites went from 7 figure revenue growth to losing most of it after I left. Quick rundown of what's in it: Company runs a portfolio of affiliate sites in the SaaS space. They make almost all of their revenue from organic search. Well-resourced team. They produce lots of content. From an SEO standpoint they were checking all the boxes. Good briefs, good content, internal linking, updating pages. But the bigger sites were losing rankings and traffic. They couldn't figure out why doing everything right wasn't equating to more traffic. The reason it wasn't working is they weren't looking under the hood at the major ranking factors that actually equate to growth. One of the biggest problems I found was every money page had 5 to 10, sometimes more, variants all targeting similar keywords. Best project management software. Best free project management software. Best construction project management software. Best AI project management tools. Easiest project management software. While they thought they were expanding their coverage and going after juicy keywords, what they didn't realize is a lot of the time they were just creating more competition for their highest performing pages. So we did the opposite of what everybody in affiliate does. We started deleting and consolidating pages. Focused on the one page that had the strongest signals on the topic and consolidated all the cannibalizing pages into it. The pages competing for the same keywords got 301 redirected into the main champion page. All the links and authority and queries started going to one page. Organic traffic on that page went from 13k-40k per month up to 100k+ per month. Now the ranking factor that drove all this growth is the one most of the AI SEO community is totally ignoring. PageRank. The ranking factor Google literally built its whole company on. And almost nobody in the AI SEO world is even thinking about it or talking about it.

I've been in the SEO game for over a decade. I used to be an in-house SEO manager. I was part of a well-resourced team with a healthy budget allocated toward organic growth. The day-to-day work sucked because everything was manual. I spent my days in spreadsheets and meetings focused on getting the next deliverable out the door instead of solving the actual problems we were experiencing. New pages were flatlining. Updates had almost no impact. But I was too buried in execution to think. Nothing we did was moving the needle, and the team felt like they were just spinning tires. But then I started building AI systems to automate the important but repetitive work. Simple but time consuming things like parts of my keyword research process, and reviewing content briefs for SERP-alignment. This allowed me to deliver on the essential functions of my role, while freeing up time to go down data rabbit holes and run real tests. I discovered an overlooked ranking factor that significantly outperformed everything else we had been doing. After confirming it with a few tests, we went all in. The entire portfolio of sites saw meaningful improvement, both for organic rankings and AI retrieval. That's when I realized: humans need to do the thinking, the AI helps with the execution. Neither works alone. I see too many people outsourcing their thinking to AI to help them with execution. They have it backwards. This led me to quitting my job, building an agency deploying my methodology to clients, and growing a 3,200+ member AI SEO community. This website has 34 days and 36.500 indexed pages ! I have never been so effective in running SEO on a website in my lifetime. I started with n8n on this community thanks @Jonathan Boshoff and then moved to Claude Code. What an incredible tool! So if you are NOT using it you are missing out - a lot. You can do faster, better and much more efficient the work. 1. You need the foundation - I follow Semantic SEO and Topical Authority Principles - Funny enough was that when I did not use Claude - it was so difficult to grasp all these theories and principles. - Learning how to use Claude and apply these principles works on all my websites. (same results, same increase in impressions and rankings) 2. Document and process your workflows - so you have a working recipe and functioning system. - This was easy for me because I used to run manual audits, create content briefs, research, plan, review QA. - You need to know the exact way of working thorugh a website and doing an audit - prioritize what needs to be done and check what Claude has been doing - be careful here, sometimes it slacks and just hallucinates. 3. Ahrefs, Screaming Frog, DataforSEO, Brave - all these tools in one terminal! - It is literally amazing work, amazing capacity. --- Here is my 2 cents on what ranks: 1. Solid technical foundation (the sites needs to be fast, responsive and not waste crawl budget) 2. Content velocity and a good internal linking structure between articles ) 3. Schema, schema, schema 4. The usual suspect - backlinks - the more relevant they are to your niche the more juice you get (even if it's a small website, it will do amazing work) General high DR website -> niche website - kinda of waste Small DR website in the same niche - Amazing work !
