Since I started in January, I’ve generated around 100 leads, mostly from new John Reed members and conversations on the gym floor. This September, I had 14 leads, converting 1 into a weekly training package worth €600, with 3 more possible conversions pending follow-up. I also have 5 upcoming introductions, with 2 prospects showing conditional interest. Right now, I have 9 active subscriptions, but client churn is high—I’ve lost 4 in the past three months while gaining only 1 new subscription. My monthly revenue is about €2,000, with net income roughly half that. My network includes 142 leads, 153 Instagram followers, and 124 LinkedIn connections. My biggest challenges are low conversion and retention rates, with only about a 7% confirmed conversion from recent studio intros, and several clients have paused or stopped training. My Instagram reaches 15,000 views per month, but I’m mostly just posting as social proof right now. I see this as an opportunity area. I spend about 25 to 30 hours a week on the gym floor, training clients and prospecting. Each week I schedule 3 to 5 trial sessions, which I consider warm leads. John Reed supplies 3 to 5 cold leads monthly from clients interested in studio introductions. I’ve reached out to all my clients asking for feedback and referrals. While the ratings have been excellent (10/10), I’ve only received 3 referrals in 9 months. I actively ask for written testimonials and have started recording video reviews, with 2 so far. My warm lead pipeline is running low; I spend office hours following up with them, and when I have time, I reach out to cold leads, usually by messaging. I could definitely do more with social media. Last week I reached out to businesses around John Reed, offering to train their personnel, but so far have only received “no” responses. This week, I gathered all email addresses from my system and sent out my first “client in focus” email to 125 recipients. Given recent trends, I’m starting to feel a bit nervous and overwhelmed—I need more clients to keep the momentum going.

Hey man, I went through everything you shared and honestly, I don’t think you’re messing up. It’s just a few small leaks adding up. - First thing I’d look at is lead quality. Tighten your definition of a lead: A lead should be someone who expresses a clear desire for help and is open to paid coaching, not just someone you chatted with. Create a simple pre-qualification filter before trials. Even 3 basic questions (“What are your top 2 goals?”, “Have you worked with a trainer before?”, “What made you consider coaching now?”) will help you focus on real prospects. Shift effort from quantity → quality conversations. - On the sales side, 7% is low but that’s something you can fix fast. Make the trial more about understanding their deeper “why” and clearly showing how you’ll solve it. And be direct when you ask them to start, most trainers under-sell here. - Retention looks like the biggest gap. If clients are dropping off after a few months, it’s usually because they feel “done.” Do regular check-ins, show them their progress, and set the next milestone before they hit that point. - Your Instagram reach is actually a huge asset. Instead of just proof posts, start sharing stories, transformations, and tips that invite people to DM you. A clear call-to-action goes a long way. - And with referrals, people clearly like your service, they just need a push. Ask right after they hit a win or offer a small bonus for bringing someone in. You’re definitely closer than it feels. These are small tweaks, not major overhauls. If you tighten them up, I’m pretty sure you’ll see momentum shift quickly.

Hello Everyone, I’m Umangg from Mumbai, India — a personal trainer since 2014 and a certified SuperSlow High Intensity Training instructor. Over the past decade, I’ve trained hundreds of clients and found that the most effective and safest way to build strength and muscle is through brief, focused, and intense workouts. I’m now in the process of building India’s first HIT studio here in Mumbai, equipped with MedX machines and designed for results with no distractions — no mirrors, no music, just science-based training. I’ve been following Lawrence’s content for the past 2 years and I’m really happy to see our movement growing — with Lawrence playing such a big role in making it happen. Excited to share more about HIT and connect with this community. Umangg
