Your Company’s Real Operating System Is Mostly Trapped in Your Head
If every messy proposal, client problem, or project risk still needs your answer, you do not have an operating system. You have a founder bottleneck. Most companies have SOPs. SOPs explain how to complete known work. They rarely explain what to do when the facts do not match the script. That is where a leader’s real operating system takes over. Which questions do you ask first? What do you look for before you approve a proposal? Which risks get escalated immediately? Where do you spend more to protect the client outcome? What are the red lines? Those answers come from experience. They are the heuristics you built through wins, misses, hard conversations, and thousands of decisions. Your team may know the process. They still need the judgment behind it. When that judgment lives only in your head, the same questions come back around. Decisions get made in meetings and disappear when the meeting ends. A new hire takes months to learn what you would have explained in ten minutes. There is a name for the work of pulling this out of an expert: cognitive task analysis. A 2022 systematic review examined 81 studies that used it to uncover and document the tacit knowledge behind expert decisions, including for training and decision support. Read the review here. The practical version is straightforward. Record the conversations where meaningful decisions happen. Capture the context, the options considered, the choice made, and the reason behind it. Pull out the rules, thresholds, tradeoffs, and red lines. Then put that guidance where your team already works. A proposal writer can see what makes a prospect a fit. A project manager can recognize which risk needs your attention. A new leader can start with the judgment you earned over twenty years instead of starting from scratch. You still own the consequential calls. Your people get a clearer path for the repeatable ones. If your team keeps asking questions you have answered before, there is probably a valuable part of your operating system waiting to be captured.

THE MORE WE PRACTICE THE EASIER ALL THINGS IN LIFE BECOME. SEEMS WE HAVE ALL HEARD THAT BEFORE BUT MAYBE DIDN"T REALIZE HOW MUCH THIS HOLDS TRUE WITH ALL ONLINE TECH SKILLS! INCLUDING CONTENT CREATION WITH or WITHOUT AI ANYTHING BECOMES INSTANTANEOUS - WHEN ENOUGH REPS ARE "REP'D Just saying because sometime I can't do something like - can't do it AT ALL - AT THE START - ZERO CAN DO -- then step by step, slightly begin, then again, rep rep rep and am continually shocked when suddenly its second nature - instantly done - easily. HAVE YOU ALSO HAD THIS SAME EXPERIENCE WITH LEARNING TECH SKILLS THAT SEEM IMPOSSIBLE at FIRST?
