Taking over a losing program

Previous stop (13 years..) we won... a lot. Seemed easy because the expectations were there. Fast forward, new stop... losing has been the norm now for 10+ years... what are 3 things you would get the team to focus in on to help them get out of this trough..... right now I'm preaching on...
