What’s the Best Model for Building ICM Workspaces?
Quick community poll: when developing reusable workspaces, which model do you think creates the best long-term output? Curious which structure people trust most for durable, reusable work.

@Rich C this is what I'm leaning toward. trying to find the line for clear separation of concerns.

@Bas Rosario I'm often too analytical and like to maintain similar core structure, do your separate client repo's drift and develop their own style over time?
Scared myself into action, and did a public talk
Asked a colleague who runs the local 2600 club (https://malmo.2600.se/) if they had any vacant spot for a talker. Turns out they had one in about 2 months time, which sparked me into action and yeah got a crazy to build a proper "purple-team homelab". Purple = red + blue , where red = attacking team and blue, defending. meaning i have hackers (run by ai) attacking an enterprise AD structure that i've set up with services, servers and users, and i have defenders watching their every packet and footstep , detecting what the hacker did, when, where, how , and recommendation on how to prevent it. I Further developed GOAD, Game Of Active Directory into SAGA , Star wars Active directory Galactic Arena, to have more features and ways to deploy it. Basically i was trying to replicate Hack The Box - Professional Labs, but with ai. the tagline while building was "by ai , for ai" and it's been pretty educational , since i started it due to "AI FOMO" then it became this "frankenstein" of a lab where i've basically thrown in whatever that sounds like fun, from a cybersecurity perspective. and well, on friday i finally did it :) more people than expected turned up, and i think they liked it xD the presentation slides for those interested: https://malmo.2600.se/pages/June2026 (and for the extra nerdy ones, the architecture and more info lives at: https://kryssar.se/) my way to kind of "give back to the community" :)

@Claes Gyllhamn Way to put yourself out there! I understand very little of this, but the slides look great. will you continue seeking out more speaking engagements?
How To Reduce Sprawl
Here are a few rules I'm building into my deep-research workspace today. Convert long repeated prose into named principles.Example: “Template Object Authority Rule” lives in synthesis-rules. Other files say “Apply Template Object Authority Rule,” not restate it. Create a governance-index.md. One map of all canonical rules and their homes. This prevents future agents from adding duplicate policy. Make stage docs procedural only. Stages should say “do this, check that, output these.” They should not explain the philosophy in full. Move historical explanations out of active state. Historical detail belongs in changelog/validation report. Use ledgers instead of placeholder notes. Source gaps, related runs, follow-up actions, and draft approvals should stay in ledgers until there is enough substance for a note. Keep packages reader-first. The package index should point to: 1. action hub; 2. source/gap/routing checks; 3. follow-up ledger It should not become the whole package in miniature. Add an “artifact creation threshold.” Create a note only when it has a distinct canonical job. Otherwise add a row to an existing matrix, ledger, manual section, or follow-up ledger. What are you building today? Does this help?

Sunday check-in
Hey everyone 👋Happy Sunday, hope you’re having a calm and reset kind of day. Sundays always feel like a natural pause, a moment to slow down and reset before the week starts again. This community is focused on building real systems and long-term thinking around AI, not just chasing trends, which makes it interesting to see how people are approaching it at different stages. So I’m curious today: On this Sunday, are you taking time to rest and reset, or are you still deep in learning and building? And with everything around AI systems, methods, and tools, what’s currently making the most sense for you and what still feels unclear?

Am I missing something?
Workspace Build Method When creating a new workspace: Step 1 Define final deliverable. Question: What is the finished artifact? Step 2 Identify transformations. Question: What intermediate representations naturally exist? Step 3 Create stages. Question: What single-purpose steps convert input into output? Step 4 Define references. Question: What knowledge remains stable across runs? Place in Layer 3. Step 5 Define artifacts. Question: What changes every run? Place in Layer 4. Step 6 Write stage contracts. For every stage define: - Inputs - Process - Outputs Step 7 Define review gates. Question: Where should human judgment occur? --- Please help - would you add or change?
