I scoped $60K of work for under $20K (and 3 other mistakes)
Quick note for those of you in here just starting out and chasing your first clients: it ain't all roses and rainbows on the other side. Most of what gets posted in this community are the wins. Tonight you get one of the harder nights. Take it however you take it. Last night a client sent me a "you didn't deliver" email at 11pm. Hard read. The kind where your stomach drops and you start rereading every contract clause you signed three months ago. Spent the next 9 hours running an audit of every deliverable across two Fractional CMO contracts and a brand + website project. By 2am I had numbers on it. They paid us a bit under $20K combined. The audit showed I'd scoped out closer to $60K of work for that price. That number is the painful one. Four mistakes got me here. Maybe one of them is sitting in your shop too. ------------------------------------ 1. I ignored the human flags. ------------------------------------ (EDIT: My team encouraged me to remove details from this first point out of an extreme abundance of caution. I don't think I'm whitewashing this point, but if you disagree, letm know in the comments. PS. Update incoming.) Early on I saw how this person treated people who weren't in the room. How they talked about the people closest to them. How they described their own team when those folks couldn't hear it. That's a personality profile in a handful of data points. I noted it. Then I told myself "everyone has their style" and kept building. And I still think there are real human reasons they operate this way. Doesn't make it right. Just explains it, instead of a throwaway "they're a narcissist." I've dealt with actual narcissists. This person doesn't fit the box. Regardless, bad call. The way someone treats the people closest to them is the way they'll eventually treat you. The clock just hadn't started. ------------------------------------ 2. I handed my thinking to AI. ------------------------------------ I let AI draft proposals without putting the same eyes on them I would've put on a 2019 proposal. Three different proposals from the same business in the same month, with three different ways of describing the same deliverable. Vague names. Duplicate items. One column literally called "SEO Content Alignment" that nobody on my team could actually explain to a client.

@Ruben Aguirre can be broken down into anything that needs to get measured. KPIs, financials, deliverables etc. but the over all picture is using the dashboard to drive the business. What’s crazy is that’s how I am starting to see ICM.

@Ruben Aguirre when I started to build my project. I just really wanted a CRM system. But then I just keep going and finding out that AI could build ever and give me a dashboard. But not only that it could plan my day and then things start to turn into autopilot. I was not able to do this before. Doing this in cowork through Claude had so many limitations. Mainly memory but also communication from subprojects within the main project. ICM connects this all in an active project with no limits. You can numb from email to daily playing to working on backend coding all in one window. Also seeing Claude speeding up, it’s responses. I think the crm was the start the end is operations running as much as it can with humans. The next step is doing this with my personal life, my real estate holdings, finances, body goals, etc. working on everything in one space. Today was my first day. I am finally not moving from one workspace project to the other. If I think of something or something needs fix I can do that in the same chat window.
WEEK 7 COMP⚙️ THE OPERATOR — RESULTS
(and a small change to how we run these) Hello everyone!! 👋 First, the honest bit. This one is landing later than Monday, and on purpose. Two things got us here. One, a lot more of you are submitting now. If I am going to really sit with every entry and give it a proper look, a weekend is not enough. This round I went through all of them, watched the videos, opened the repos, the full pass. That takes time and I would rather do it right than rush it. Two, I could feel a few of you running hot. Weekly is a sprint, and burnout was starting to creep in for some. So we are moving to bi-weekly. More room to build, more room to breathe, and the time for me to actually review the work the way it deserves. 🎥 Quick word on the videos. They were a step up this round. Some of the animated walkthroughs and live demos were a genuine pleasure to watch, and yes, I weigh them. A clean demo that shows the thing actually working makes a real difference. However I don't want that to ALWAYS be a requirement. Also you will notice the Heavy hitters that you usually see up here are not currently, some posted late and I decided to let the new entries and first timers also have a chance as well! Paste a lead and it grades it, writes the outreach, and moves the card itself. The Folder System Became My Agency
Twenty-four days ago I posted about Jake's folder system video. This is what happened next. Same foundation — markdown files, orchestration prompts, clear roles. I just kept building. Fifteen named specialists. Each one with a soul file, guardrails, and a playbook. Duke orchestrates. Cash writes. Trace pulls the data. Hank runs the financials. Clint handles the MCP integrations. Behind each one is either a human counterpart doing the real work alongside them — or a role I can't afford to hire yet. Katie who's been with me for 18 years, now has her own orchestrator running the same system. Twenty-seven client folders. Twelve live MCP integrations. One shared repo. The folder system isn't replacing my agency. It becoming my agency. Jake gave me the unlock. This is how it's going.
