Hey everyone, Steven here 👋 Founder & CEO of AIAssist.bg. Exactly one year ago, I wrote a recap post here in this group, sharing how we built the first AI automation and development company in Bulgaria, scaled it from 0 to 250K, and worked with over 40 clients across multiple industries.
That post sparked some of the most meaningful business conversations of my life.
This year, I felt a much deeper pull to share our progress again — not just what we accomplished, but what we learned while taking the leap from a small regional player to a globally recognized AI transformation partner.
Because let me tell you — 2025 wasn’t just growth. It was war. And we emerged stronger, sharper, and more committed than ever to the mission of helping companies transform from Legacy businesses into AI-first organizations.
🔥The Hardest and Best Decision We Made
We started the year by making one of the toughest decisions in our journey so far: We shut down our Bulgarian market offering completely.
After working with dozens of local businesses, it became painfully clear that they didn’t want transformation — they wanted shortcuts. We had built high-performing AI systems for them: support agents, voice agents, content systems… all worked exactly as designed. But they didn’t work inside broken business structures. No clear ops, no data pipelines, no leadership vision.
We spent so much time fighting friction from clients who refused to evolve — and in the process, we almost compromised our own standards.
So we made the tough call:
No more bandaids. No more local market.
And it was really challenging as we were essentially giving up on short-term revenue for a better and stronger long-term alignment.
We shifted our full focus toward international mid-market and enterprise clients across the US, UK, and Middle East — companies with the infrastructure, resources, and mindset to truly adopt AI at scale.
But for that to really work, we needed a bigger team. So, I took the risk and invested heavily into doubling the size of our team immediately, as I knew that was a mandatory step in order to have the capacity to handle bigger clients.
🚀 The Shift to Enterprise-Grade Transformation
In January, we launched our new website and doubled down on the concept of AI Transformation — not just automation, but end-to-end assistance:
Consulting → Development → Upskilling → Change Management → Governance.
We also brought in a top-tier Project Management pro who helped us re-architect our entire service delivery process. That move alone increased our capacity for complexity tenfold.
Meanwhile, we built our own internal AI Ad System — laser-focused on targeting C-suite executives who are actively seeking AI answers. Within months, we had thousands of inbound leads, and a new breed of business was coming through our pipeline: serious operators with serious problems.
But we knew leads weren’t enough.
What we needed was proof — flagship projects that would showcase the full power of our AI Transformation framework.
🎯 June: The Two Deals That Changed Our Business
After hundreds of sales calls and follow-ups, everything aligned.
We closed two monster clients — one in Los Angeles, the other in Saudi Arabia.
1️⃣Let me start with Saudi.
From Chaos to 360° AI Order
A $5B+ in annual revenue conglomerate holding of 40 companies, came to us after wasting 4+ months and thousands of dollars trying to duct-tape together a patchwork of off-the-shelf AI tools.
They had tried:
- Customer support chatbots
- Basic AI content tools
- AI voice agents etc.
But none of it was actually working and delivering value. Nothing was integrated. And zero results were showing.
On top of that, there were massive security and compliance risks — most tools weren’t SOC 2 or ISO certified. For a company at that scale, this wasn’t just inefficient — it was dangerous.
We tore it all down.
Audited the entire business. Mapped the real customer journey. Built a custom AI Business Operating System — aligned with their processes, their systems, and their goals. We implemented governance, compliance protocols, AI enablement across departments, and trained their leadership to operate like an AI-first company.
That project wasn’t just a success — it turned into a life-changing partnership.
The holding has now made us their official AI Transformation partner across all 40+ companies in their conglomerate. Full mandate. End-to-end transformation.
That was when I realized we were playing in a completely new league.
2️⃣ US Mortgage Banking leader: Building DexOS™️
Meanwhile in LA, we partnered with a leading mortgage banker managing over $500M in annual volume and a team of 50+ elite loan officers.
They had tried everything — YouTube tutorials, templated tools, even built their own AI assistant. It all collapsed under the complexity of mortgage origination: compliance-heavy, fragmented, loaded with human nuance.
We stepped in, ran an AI audit, rebuilt their process, and created the MVP for DexOS — the first Agentic Operating System for mortgage.
We then showcased DexOS in some of the most exclusive rooms in Dallas, Vegas, LA and Austin, this past October — in front of billion-dollar CEOs, investors, and mortgage-tech pioneers.
The reaction?
Shock. Excitement. And a $50 million offer from a tech founder who’s raised over $550M and had 3 exits.
I said no.
Why?
Because DexOS is built to solve problems in a multi-trillion dollar industry.
That makes it a multi-billion dollar product.
And I’m not in this to flip. I’m in this to build platforms and products that redefine entire industries.
✈️ Q4: U.S. Tour, Tech Events & Power Boardrooms
In Q4, I flew to the US and presented both DexOS and our second product, EmpaTech OS, at major business and tech events.
🗣️I had the honor to speak in front of over 1,000+ CEOs and business leaders in Dallas, sharing our AI transformation frameworks, how to think like an AI-first company, and what real adoption looks like.
I had deep conversations with investors, serial founders, CTOs, CIOs — and the doors it opened were beyond what I could’ve imagined.
And all of that was a great preparation for what happened next.
🏢 The Global Logistics Giant - Our Most Strategic Lead Yet
In the last months of 2025, we were approached by one of the largest logistics companies in the world - a brand every person reading this has 100% heard of.
Despite the enormous internal teams and resources that the company has, they realised that they lack the needed and highly specialized AI company adoption, implementation, governance and enablement depth to properly facilitate their AI Transformation journey. Thus, they reached out to us for help.
They reached out to explore how to embed AI across their entire operational and supply chain ecosystem — from warehousing to route optimization to customer service.
Our first in-person meeting was with the CFO and IT Director for their Central and Eastern European Division. We walked them through our AI audit methodology, strategic roadmap frameworks, and demonstrated how our agentic systems outperform templated "one-size-fits-all" platforms.
They were blown away.
A couple of weeks later, they flew in the IT Director of all of Europe and his team of 10+ engineers for a deep-dive session with us.
We broke down:
- Strategic AI integration models
- Security & compliance structures
- Custom agentic AI architecture
- Deployment frameworks
When we finished, their European IT Director looked at us and said:
“I’ve been doing this for a very long time… but I’ve never seen anyone approach AI like this. The clarity, precision, and depth of what you’ve built — it’s truly impressive.”
They’re now preparing for a 2026 rollout, and we’re in line to become a core AI transformation partner across their European operation.
💭 Final Reflections
2025 tested us on every front. We made hard calls. Cut out what didn’t serve us. Stayed relentless.
And stayed focused on one thing:
Build systems that solve real business problems — not hype, not hacks, not half-measures.
The fact that we're now sitting across the table from billion-dollar boards, billion-dollar CEOs, and global enterprises — and being recognized for the depth, clarity, and impact of what we do — that’s the biggest win of all.
We started as a small team from Sofia, Bulgaria. Now we’re leading AI transformation conversations across Europe, the U.S., and the Middle East.
And the best part.... we’re just getting warmed up.
