Question for everybody running ICM in production. Root CONTEXT.md, yes or no?
Before icm-architect dropped, I had already built my own bootstrap skill off the ICM material. Same core as Jake's. Numbered folders, CLAUDE.md router, CONTEXT.md per room, factory versus product split. I did a line by line comparison when his came out. We built the same animal.
One real difference. Jake's formal version puts a CONTEXT.md at root next to CLAUDE.md. Mine runs compressed. One routing file. Whole map lives in root CLAUDE.md. My reasoning is simple. Two entry files drift, and his own anti-pattern list warns about exactly that.
Has anybody actually hit the ceiling where one routing file wasn't enough? Trying to settle this before I productize mine any further for clients.
