the spreadsheet and random chat thread combo is exactly where i've seen agencies bleed out too, not from bad strategy but from nobody being sure which version of a deliverable is the current one. moving creative review into one tool like figma is the right call, the real win isn't the tool though, it's that everyone stops asking which file is current and just checks one place. that alone kills half the dropped balls before they happen. the piece i'd add to that stack is the actual publishing step, i run all my client accounts through blotato from one workspace so scheduling doesn't turn into a separate manual task per client, that's usually where the last bit of chaos hides even after everything else is organized
Struggles
Just curious, what is everyones biggest struggle in scaling your agency? I will share mine, being too nervous to go all in on ads and start spending more than I am comfortable with, and my close rate could be better!

close rate is usually a messaging problem before it's a sales skill problem, worth checking your best call recordings against your worst ones side by side, most of the gap is in the first 2 minutes not the pitch. on ad spend, i'd separate 'nervous about the number' from 'nervous because i don't trust my own tracking'. if you can see cost per qualified call clearly you'll spend without flinching. if you can't, the nervousness is actually a data problem in disguise. my biggest struggle has been the opposite of yours, i was too willing to throw money at ads before my delivery could handle more clients, ended up refunding some early wins because the operations weren't ready
